Managing Multiple Consultants Without a Coordination System Produces Gaps and Overlaps

On a complex commercial or institutional project, the architect might coordinate with six, eight, or more consulting firms: structural, mechanical, electrical, plumbing, civil, landscape, acoustic, lighting, specialty food service, technology, and others. Each consultant is producing their own drawings, specifications, and calculations on their own schedule, using their own software and file conventions. Without a systematic coordination framework, things fall through the cracks - the MEP engineer designs equipment that does not fit in the shaft the architect drew; the civil engineer designs the parking lot at a grade that requires expensive retaining walls no one budgeted; the structural engineer designs beams that interfere with the lighting plan. A consultant coordination matrix is one tool that brings systematic discipline to this coordination challenge.

What a Coordination Matrix Contains

A consultant coordination matrix is a table that cross-references project elements or design decisions against the responsible and coordinating disciplines. Rows represent elements, systems, or interface conditions - for example: column grid reference; floor-to-floor heights; slab openings; mechanical shaft sizes; roof equipment curb locations; electrical room dimensions; plumbing stub-up locations; ceiling height requirements. Columns represent the consultant disciplines. For each cell in the table, the matrix identifies which discipline is responsible for the information and which disciplines must coordinate with or reference that information.

The matrix also typically tracks the status of each coordination item: whether the information has been issued, acknowledged, and incorporated into each relevant discipline's drawings. This makes it immediately visible to the project manager which coordination items are resolved and which are still open - critical information for tracking project risk before documents are issued for permit or construction.

Coordination Meetings and the Matrix

The coordination matrix is most valuable as a living document reviewed at regular multidiscipline coordination meetings - typically monthly during design development, bi-weekly or weekly during construction documents production. At each meeting, the team works through open matrix items, assigns action items, and updates the status. Coordination meetings where the matrix is reviewed produce concrete, trackable outcomes; coordination meetings without a tracking tool tend to produce discussion without resolution.

BIM Coordination as Matrix Complement

When the project is being produced in BIM, clash detection using a federated model can identify many coordination problems automatically. But BIM clash detection is a complement to the coordination matrix, not a substitute for it. Clash detection finds physical conflicts between modeled elements; the coordination matrix tracks the process of resolving design interfaces and confirming information flow between disciplines. Both are needed on complex projects for robust coordination.
