ARE 5.0 Project Management (PjM) - Comprehensive Study Guide

The Project Management (PjM) division tests your ability to manage architectural projects from start to finish. This includes scheduling, budgeting, coordinating consultants, managing quality, and navigating the complexities of team dynamics. PjM is one of the more quantitative ARE divisions, with questions requiring you to read schedules, calculate costs, and apply earned value analysis.

PjM contains approximately 75 questions with a 3 hour 20 minute time limit. Expect both standard multiple-choice questions and case studies that present project data you must analyze to answer several related questions.

CPM Scheduling

The Critical Path Method (CPM) is one of the most important topics on PjM. You must be able to read and analyze a CPM schedule, identify the critical path, and understand the implications of schedule changes.

  • Critical Path: The longest continuous sequence of activities through the project. Activities on the critical path have zero float - any delay directly extends the project completion date.
  • Float (Slack): The amount of time an activity can be delayed without delaying the project. Total float is measured against the project end date. Free float is measured against the next successor activity's early start.
  • Forward Pass: Calculates Early Start (ES) and Early Finish (EF) for each activity. EF = ES + Duration. When an activity has multiple predecessors, ES equals the latest EF of all predecessors.
  • Backward Pass: Calculates Late Start (LS) and Late Finish (LF) for each activity. LS = LF - Duration. When an activity has multiple successors, LF equals the earliest LS of all successors.
  • Float Calculation: Total Float = LS - ES = LF - EF.
  • Dependencies: Finish-to-Start (FS) is the most common. Also understand Start-to-Start (SS), Finish-to-Finish (FF), and Start-to-Finish (SF).

Practice tip: Draw out CPM networks by hand. On the exam, you will be given a network diagram or activity table and asked to identify the critical path, calculate float, or determine how a delay affects the schedule. Speed and accuracy come from practice.

Budgeting and Financial Management

PjM tests your ability to manage project finances from fee estimation through final accounting:

  • Fee Structures: Stipulated sum (lump sum), cost-plus-fee, percentage of construction cost, and hourly with a not-to-exceed cap. Know when each is appropriate and how risk is distributed.
  • Project Budgets: Distinguish between the construction budget (cost of the building), the project budget (all owner costs including land, fees, FF&E), and the architect's fee budget (internal labor and expense allocation).
  • Contingency: Design contingency decreases as the project progresses through phases. A typical design contingency is 15-20% at Schematic Design, 10% at Design Development, and 5% at Construction Documents.
  • Cash Flow: Understand how billing cycles, retainage, and payment timing affect project cash flow for both the architect and the contractor.

Earned Value Analysis (EVA)

EVA is a quantitative method for measuring project performance. You must know these formulas:

Example: A project has PV = $200,000, EV = $180,000, and AC = $210,000. The CV = $180,000 - $210,000 = -$30,000 (over budget). The SV = $180,000 - $200,000 = -$20,000 (behind schedule). The CPI = 0.86 and SPI = 0.90, both indicating poor performance.

Consultant Coordination

Architects coordinate multiple consultants on most projects. PjM tests your understanding of how to manage these relationships:

  • Subconsultant vs. Owner's Consultant: Subconsultants contract with the architect (governed by AIA C401). Owner's consultants contract directly with the owner. The architect coordinates with both but has contractual authority only over subconsultants.
  • Scope Definition: Clearly define consultant scopes in writing to prevent gaps and overlaps. Common areas of confusion include structural/architectural interface, MEP coordination zones, and landscape/civil boundaries.
  • Document Coordination: The architect is responsible for coordinating consultant documents with the architectural drawings. Establish clear coordination protocols, regular review meetings, and BIM clash detection procedures.
  • Liability: The architect is typically responsible to the owner for the work of subconsultants. This is why professional liability insurance and proper subconsultant agreements are essential.

Quality Control and Quality Assurance

Understand the distinction between QC and QA:

  • Quality Control (QC): Reactive checking of deliverables against standards. Examples include redline reviews, code compliance checks, drawing coordination reviews, and specification cross-referencing.
  • Quality Assurance (QA): Proactive systems and procedures that prevent defects. Examples include office standards manuals, project checklists, peer review protocols, and training programs.
  • Document Review Hierarchy: Self-check, peer review, discipline coordination review, and senior review. Each level catches different types of errors.

Team Management and Communication

  • Project Team Structure: Understand roles including Principal-in-Charge, Project Manager, Project Architect, Job Captain, and Intern. Know the responsibilities at each level.
  • Communication Protocols: Establish clear lines of communication. The architect should be the single point of contact between the owner and the design team during design phases.
  • Meeting Management: Agendas distributed in advance, minutes distributed within 48 hours, action items tracked with responsible parties and deadlines.
  • Conflict Resolution: Start with direct communication, escalate to mediation, then arbitration, and finally litigation. Understand the differences and when each is appropriate.

Project Closeout

PjM covers the architect's closeout responsibilities:

  • Confirm all deliverables are complete and transmitted
  • Archive project records per firm policy and legal requirements
  • Conduct a post-occupancy evaluation or lessons-learned review
  • Close out subconsultant contracts and final billing
  • Confirm insurance coverage for the completed project
  • Document project metrics for future proposals

Sample Question Format

Scenario: Given a CPM schedule with 8 activities and their durations and dependencies, identify the critical path and calculate the total float for Activity E. This type of question requires you to perform both forward and backward passes. Practice these calculations until they are automatic.

Study Tips for PjM

  1. Master CPM scheduling. This is non-negotiable. Practice forward and backward passes until you can complete them quickly and accurately. Draw at least 10 different network diagrams and solve them by hand.
  2. Memorize EVA formulas. There are only seven key values to know. Create mnemonics or use our PjM flashcards to commit them to memory.
  3. Understand consultant coordination from the architect's perspective. Questions often present scenarios where consultant scopes overlap or gaps emerge. Think about how you would handle these situations in practice.
